IT strategy & consulting

IT consulting in Cologne – decisions that still hold up in five years

Before you invest, it should be clear what for. We analyse your IT, set out alternatives with their costs and risks, and support the implementation – vendor-independent and in language your management will understand.

Vendor-independent Working with SMEs since 1992 GDPR & compliance Fixed price available

The starting point

IT decisions are too often made under time pressure.

A server fails, a licence agreement expires, a competitor introduces a new system, the auditor asks about your permissions concept. Decisions made under pressure help in the short term and cost money in the long term – a system that does not fit your existing interfaces, say, or licences you end up paying for twice.

Our consulting starts before that point. We give you a reliable overview of where things stand, identify risks and dependencies, and turn this into a plan with priorities and a timeline. You can then decide calmly – based on figures rather than gut feeling.

Because we are not tied to any particular vendor, we recommend what suits you. Even if that means you buy less than you expected.

Illustration: an analysis report with a chart and findings, next to it a roadmap with four steps from the initial assessment to handover into operation.
First the current state, then the priorities, then the timeline. Investment comes last.
  • Analysis of the current state with clear findings instead of general recommendations
  • Costs calculated over the full term, not just purchase prices compared
  • Vendor-independent recommendations – we do not sell a strategy in order to place products
  • Clear presentation for management, advisory board and banks
  • Project support through to acceptance, if you wish
  • GDPR and compliance considered from the outset

Services in detail

Our consulting services

Whether it is a one-off second opinion on a quote or support over several years as your external head of IT – we adapt the scope to your needs.

IT analysis & strategy

A complete inventory of your IT landscape, assessing age, risk and cost. From this we develop a multi-year roadmap with priorities and budget planning.

Process digitalisation

Paper-based processes, duplicate data entry, manual transfers: we identify where digitalisation genuinely saves time – and where it merely shifts the workload elsewhere.

GDPR & data protection

Records of processing activities, technical and organisational measures, data processing agreements, deletion policies and data subject rights – implemented technically, not just documented.

IT project management

Managing roll-out projects, office moves or system changes. We coordinate vendors, tradespeople and departments and keep an eye on deadlines and budget.

Second opinion & tendering

You have a quote in front of you and want to know whether it fits? We review it technically and commercially, draw up requirements neutrally and compare providers for you.

IT leasing & financing

Hardware does not have to be bought. We show you leasing and rental models that spread investment over the service life and protect your liquidity.

When it makes sense

When consulting pays off – and when it doesn't

Consulting is not an end in itself. There are situations where it saves a lot of money, and others where it only delays a project.

Before a major purchase

A server replacement, a new line-of-business application, a move to the cloud. The most expensive mistake is not the wrong brand, but a decision that restricts every follow-on decision three years later.

  • Assessment before the quote
  • Alternatives compared in writing

When two providers tell you the opposite

One recommends the cloud, the other your own server – both have good reasons, and both sell exactly that. A second opinion from someone who earns nothing from either solution settles the matter.

  • Vendor-independent since 1992
  • Including quotes from competitors

After an incident

After an outage or a security incident, the reflex is to buy something straight away. It makes more sense to first establish what actually happened and what would have prevented it.

  • Cause before action
  • Usually it is processes, not products

When a deadline is looming

NIS2, e-invoicing, retention obligations, evidence required by your customers. The first question here is whether and to what extent you are affected – not what to buy.

  • Clarify whether you are affected first
  • The effort depends on it

When there is a change of generation

When the long-standing person responsible for IT leaves or the business is handed over, that is the moment when accumulated knowledge is lost. An assessment captures it while there is still someone you can ask.

  • Document while you still can
  • Record access credentials and contracts

When it does not pay off

When the decision has long been made internally and only needs to be confirmed. When there is no budget for implementation anyway. And when it is about a single, clearly defined question – we will answer that on the phone.

  • We say no when it would not help
  • Individual questions cost nothing

How we work

How a consulting engagement works with us

Transparent, with a defined result – and without a pile of incomprehensible slides at the end.

  1. Defining the goal

In the first meeting we clarify which question needs answering: reducing costs, improving resilience, growth, compliance or a specific project.

  2. Analysis

We record systems, contracts, processes and costs, and talk to the people who work with them every day – that is where the decisive clues come from.

  3. Recommendation

You receive a document with findings, options for action, a cost estimate and priorities. Clearly written, and discussed together in a meeting.

  4. Supporting implementation

If you wish, we take over project management or implementation. You can just as well carry out the plan with another provider – the document belongs to you.

IT assessment

What we look at

An analysis based only on interviews usually confirms what you suspected anyway. So we look inside the systems – eight areas that depend on one another.

  • Hardware and age. What is where, since when, under which maintenance contract – and which of it no longer has spare parts available.
  • Software and licences. Which applications are running, how they are licensed, and which subscriptions you are paying for things nobody uses any more.
  • Backup. What is backed up, where to, how often – and when a restore was last tested. Hardly anyone can answer yes to that last question.
  • Permissions. Who can access which data. In our experience the area with the most surprises, especially where former employees are concerned.
  • Network and external access. Cabling, Wi-Fi, VPN, remote maintenance access – including the ones nobody remembers any more.
  • Security status. Firewall, endpoint protection, patch level, two-factor authentication. Not as a product comparison, but as a description of the current state.
  • Dependencies. Which application needs which server, which interface depends on what. This is the part that gets underestimated in migrations.
  • Contracts and responsibilities. Who is responsible for what when something goes wrong, and when which contract terms expire.

Why INFONET

Consulting from people who also implement

We are not a pure consultancy. We run IT every day – so we know which concepts work in practice and which only look good on slides.

  • More than 30 years of experience with SMEs. We know the constraints: limited budgets, no in-house IT team, systems that have grown over time, and staff who want to do their jobs rather than learn software.
  • We also say no. If we think a project does not make sense, or an existing system will last another two years, we tell you. That costs us revenue in the short term and saves you money in the long term.
  • Results you can work with. Not a slide deck full of platitudes, but concrete findings, named systems, estimated costs and an order of work you can follow.
  • Implementation from a single source, if you want it. If you wish, we implement what we recommended – so nothing gets lost between concept and delivery.

The result

What you have in your hands at the end

Consulting whose result is a presentation in a meeting helps nobody. You receive a written document that is still usable if you decide against us – and that another provider can use as the basis for a tender.

It belongs to you. We retain no rights to it and do not make handing it over conditional on any follow-up contract.

  • Asset register covering hardware, software, licences, contracts and terms – often the first complete register a business has ever had.
  • Risk list ordered by urgency, not by effort. What you should tackle this week is at the top, even if it is uncomfortable.
  • Action plan with orders of magnitude, divided into immediate measures, medium-term steps and things that can wait until the next replacement cycle.
  • Network diagram and dependencies as a drawing. The document everyone asks for first when something breaks – and that almost never exists.

Frequently asked questions

Questions about IT consulting

How much does IT consulting cost?

The initial consultation is free. For a structured IT analysis we usually work at a fixed price that depends on the size and complexity of your IT landscape – so you know in advance what to expect. Ongoing consulting is billed by time spent or as a monthly allowance of hours.

Are you tied to particular vendors?

No. We are partners of several vendors – including Microsoft, VMware, Sophos, WatchGuard, Veeam, Acronis, 3CX, Synology and Cisco – but not exclusively tied to any of them. We recommend the solution that fits best technically and commercially, and we disclose any conflicts of interest.

Can you act as an external head of IT?

Yes. For companies that do not have, or do not want to appoint, their own head of IT, we take on this role part-time: budget planning, supplier management, project management, reporting to management and regular strategy meetings. The scope is set out in the contract – often one to two days a month.

Do you also advise on the GDPR?

We advise on the technical implementation: permissions concepts, encryption, logging, deletion policies, data processing agreements with IT service providers and documentation of technical and organisational measures. For the legal assessment and the role of data protection officer, we work with specialised law firms.

How long does an IT analysis take?

For a company with 10 to 50 workstations, we expect two to four weeks from the initial assessment to the finished report. Your own time commitment is usually limited to a kick-off meeting, a few follow-up questions and the joint review of the results.

What happens to the results if we don't implement them with you?

The analysis and all documents produced from it belong to you. You can use them for a tender, engage another provider or implement them internally. We deliberately do not create dependency – that applies to documentation just as much as to access credentials and licences.

Do you also advise if we don't have you carry out the implementation?

Yes, and that happens more often than you might think. Some companies need a basis for a tender; others have their own IT department and just want a second opinion.

The result belongs to you and can be used without us. We retain no rights to it and do not make handing it over conditional on any follow-up contract – an expert report that is only worth something together with its author is not an expert report.

Do you also review quotes from other providers?

Yes. We look at the quotes you have received and tell you what is missing, what has been charged twice and where the items are not comparable – for example because one includes licences and the other does not.

We assess the quotes, not the providers. If a competitor has made the better offer, we say so. Our Guides section has a comparison sheet with twelve questions that you can use without us.

How does your consulting differ from that of a management consultancy?

We also carry out the implementation afterwards – which is both an advantage and a disadvantage. The advantage: recommendations that cannot be built in practice never come about in the first place. The disadvantage: we are not entirely impartial, because we could earn money from the implementation.

That is why we explicitly do two things. First, consulting can be commissioned and paid for separately. Second, every result states where we could supply things ourselves and where we could not – so you can see where our own interest lies.

We have our own IT department. Does consulting still make sense?

Often precisely then. Anyone who looks after an environment every day eventually stops seeing certain things – that is not a criticism, but a well-known limit of perception.

We do not act as auditors of your own people. As a rule, the IT department gains arguments for things it has been asking for for years.

How much of our own time does the preparation take?

Depending on size, the assessment requires half a day to a full day of access to the systems and one to two hours of conversation with the people who work with them every day – not just with management.

These conversations are the most valuable part. The people at the workstations know better than any report where things get stuck day to day.

Do you also advise on NIS2 and the Cyber Resilience Act?

On the technical side, yes: what needs to be implemented, in what order, with what effort, and how to provide evidence of it. On the question of whether you are affected, we give an initial assessment – our Guides section has two checking tools for this that you can work through yourself.

What we do not provide: a legally binding determination of whether you are covered, or – for products – the conformity assessment. For that you need a law firm or a notified body respectively. We would rather tell you that beforehand than afterwards.
